OPERATIONAL RECOVERY FOR HOTELS

HOTEL OPERATIONAL REcovery

Restore control of your hotel.
While operations continue.

When guest experience, team performance and financial results move in different directions, isolated actions rarely suffice. We work inside the operation, bring urgent risks under control and help managers and teams implement improvements that last.

Restore control of your hotel while operations continue.

When guest experience, team performance and financial results stop moving together, another list of initiatives rarely solves the underlying problem. With The Operational Reset, we work inside the daily operation. We identify what is holding performance back, contain immediate risks and help managers and teams implement improvements that last.

WHEN TO INTERVENE

The hotel keeps running.
Control becomes harder.

A hotel can continue welcoming guests while becoming increasingly difficult to manage. Incidents shape the day, managers repeatedly fill structural gaps and improvement work disappears between shifts.

01 · Inconsistent guest experience.
Complaints and service recovery recur while the cause remains.

02 · Pressure on margins and teams.
Staffing, overtime and costs rise without a corresponding improvement in quality or productivity.

03 · Decisions without an owner.
Reporting is available, but priorities, authority and escalation remain unclear.

04 · Initiatives without continuity.
New practices fail during busy shifts or when a key person leaves.

An operational reset is appropriate when these signals are connected and isolated measures fail to create sufficient progress.

From clarity to change that works.

THE INTERVENTION

The pressure is visible. The cause runs deeper.

01
Constant firefighting

The day dictates the agenda.

02
Slow decision-making

Decision authority and escalation paths are unclear.

03
Inconsistent guest experience

Standards are not consistently reflected in behaviour.

04
Pressure on margins and teams

Capacity is deployed ineffectively.

The hotel keeps running. Control starts to slip.

Complaints recur, managers compensate for structural gaps and improvements disappear between shifts. When these signals are connected, the hotel needs one clear management agenda.

SIGNALS

This implementation follows The Reset Method™: our approach with five phases and explicit decision points.

The Operational Reset is a focused engagement for hotels that function but lack sufficient control, alignment or progress. Scope reflects the situation. Assessment is the starting point; the assignment also addresses decisions, accountability and practical implementation.

Establish the facts and risks

We examine the operation on the floor, speak with the relevant leaders and assess guest feedback, financial variances, capacity and existing plans. Urgent risks receive immediate attention

Agree an achievable management agenda

Together with the client and management, we focus the engagement on the priorities with the greatest operational impact. For each priority, we agree an owner, decision authority, measure and review point.

We make progress, remaining risks and accountability visible. The assignment concludes with transferable working practices and clear follow-up arrangements.

We work with the existing team on routines, handovers, service recovery, productivity and management. Decisions become observable practice during real shifts and are followed through in a regular management rhythm.

04.

Put improvement into practice

Transfer what needs to last

03. IMPLEMENT IMPROVEMENTS

THE INTERVENTION

From insight to change that works.

THE FIRST 30 DAYS

In the first weeks, we bring facts and risks together, test what happens on the hotel floor and establish which decisions are required immediately. Urgent matters do not wait for the full assessment.

We then agree up to three to five priorities across the hotel. Each receives an owner, intended outcome, deadline and review date. Timing reflects urgency and the available mandate.

From pressure to manageable priorities.

THE FIRST 30 DAYS

We test the facts on the hotel floor, agree up to three to five hotel-wide priorities with ownership and give each one an owner, decision right and review point. We then help the existing team put those decisions into practice during real shifts.

TANGIBLE OUTCOMES

THE FIRST 30 DAYS

From disruption to manageable priorities.

What you can expect

Where relevant, deliverables include a facts and risk assessment, priority agenda, clear decision rights, management scorecards, action and risk tracker, regular updates and a considered handover.

We assess early indicators, such as action completion and the use of new routines, alongside guest, team and financial outcomes over the agreed review period. Targets are agreed in advance and assessed in the context of occupancy, seasonality and mandate.

Urgent risks receive immediate attention. We make causes and dependencies visible and establish a rhythm for decisions, actions and escalation. Timing follows the urgency and mandate available.

THE RIGHT ENGAGEMENT

TANGIBLE OUTPUT

What you can expect.

Depending on scope, we deliver a fact and risk picture, priority agenda, clear decision rights, scorecards and an action and risk tracker. We make progress visible and transfer the way of working carefully.

RESET Scan

CLARITY FIRST

A defined assessment when the cause, scale or mandate is unclear. You receive a facts and risk assessment and a recommendation for the next step. Implementation is outside the standard Scan.

RESET Sprint

BREAK THROUGH ONE CHALLENGE

A focused intervention around one challenge, with no more than three priorities. We connect diagnosis and decisions with changes in the hotel and establish how progress will continue.

Executive RESET

LEAD BROADER RECOVERY

Senior leadership within the organisation when several departments, decisions and performance areas require attention at the same time. Mandate, presence, reporting and handover are defined in advance.

For complex transformation challenges in which multiple initiatives, stakeholders and dependencies must be managed simultaneously. OpenYourHotel establishes a temporary Transformation Office that brings priorities, decision-making, ownership and progress together.

From roadmap and governance to KPI rhythm and executive reporting. Not as an additional layer of meetings, but as a practical coordination function that ensures decisions are implemented and change takes hold in the daily operation.

What we put in place

• Clear transformation roadmap and priorities
• Clear ownership and decision-making
• Fixed executive and operational progress rhythm
• KPIs, risks and dependencies
• Implementation oversight and escalation
• Careful handover to the organisation

PRACTICAL QUESTIONS

Clarity before we begin.

The reset only begins once the problem, mandate, available information and expectations are clear.
