A hotel can continue functioning while control gradually weakens. Teams work hard, guests keep arriving and results still appear acceptable. At the same time, exceptions accumulate, leadership becomes fragmented and execution becomes less predictable. Across my work with different hotels, brands and ownership structures, this pattern appeared repeatedly. It was not always a sudden crisis, but a gradual separation of priorities, behaviour and decision-making. The RESET approach grew from this observation.

Start with the reality of the hotel

Pressure can have different causes: capacity, costs, guest expectations, systems or unclear responsibilities. None should be assumed to explain the situation in advance. A dashboard tells part of the story; conversations and daily execution reveal another part.

Cost control, specialist advice or interim leadership may be appropriate. Their effect also depends on a clear diagnosis, a workable mandate and the capacity to execute decisions.

The sequence of The Reset Method™

The method introduces a sequence: understand facts and causes, control immediate risks, make deliberate choices, and implement and sustain improvement. Its intensity follows the assignment. Ownership and management use the same factual picture to assess progress.

This is not a promise that every hotel will recover within a fixed period. The starting position, decision authority and available people determine what can responsibly be achieved.

Leadership rhythm and decision-making

When urgency dictates every day, little room remains for considered management. A clear decision framework establishes who decides, what takes priority and when follow-up happens. Teams can then act without escalating everything.

Behaviour and alignment

Friction is not caused solely by poor intentions. Inconsistent signals and unclear expectations can have the same effect. Make the required behaviour concrete, clarify what can wait and establish who takes responsibility.

Operational coherence

More structure does not have to mean another management layer. Processes, handovers and meetings are assessed by their contribution to execution. Anything that fails to produce a useful decision or follow-up deserves review.

Interim Leadership may be appropriate when temporary executive accountability is needed. A diagnosis does not automatically require a substantial follow-on programme.

Simple tools, used consistently

A priorities overview, decision framework and handover plan are valuable only when used in daily work. Establish who monitors follow-through, which signals indicate regression and when adjustments are needed.

Five phases with a clear decision point

Reveal establishes facts, causes and uncertainties. Stabilize addresses urgent risks and continuity. Align connects ownership, management and teams around priorities and authority. Activate turns selected improvements into execution. Sustain establishes who maintains routines, information and follow-through after the intervention.

A stage gate is a substantive decision point. Are the facts sufficiently reliable? Are immediate risks under control? Can the team carry the agreed change? Agree with the sponsor and management what evidence is needed before proceeding. The sequence provides direction, while daily reality may require an earlier phase to be revisited.

Improvement while guests keep arriving

A hotel cannot stop every process at once. Select one recurring issue, define critical guest moments and test the new practice within a bounded shift or department. Allow employees time to practise and establish who decides when obstacles arise.

At the start, ask the sponsor to confirm the owner of each priority and the review frequency. Track progress, recurring disruption and use of the new routine. A working practice is embedded when managers apply it without external support, new employees can learn it and signs of regression are recognised promptly.

A practical starting point

Ask management and teams where they currently spend most time on recovery work. Compare their observations with data and guest feedback. Then distinguish an incident from a recurring pattern or a cause needing further investigation.
