Hotel pre-opening: when is the operation genuinely ready?

Openings & transitions

Construction is approaching completion. Reservations are coming in. The opening date has been announced. Yet none of this establishes whether the hotel is ready to welcome guests reliably.

Hotel pre-opening requires a separate assessment of operational readiness. The building, team, systems and service need to work together, including the exceptions that occur during a real stay.

At a glance

  • Test the operation as well as the checklist.
  • Choose people with opening experience.
  • Make an explicit readiness decision.

Make readiness demonstrable

A completed checklist becomes meaningful when its components have been tested. For each critical process, define the accountable person, the test and the criteria for acceptance.

Include reservations and payments, room allocation, housekeeping checks, breakfast service, billing and fault resolution. For required permissions and safety conditions, authorised responsible parties should confirm compliance with applicable requirements.

Connect the plan with its dependencies

Training cannot be fully completed while systems are still changing. Rooms cannot be released reliably without completed quality checks. A commercial campaign needs to match the capacity the hotel can actually deliver.

Show these dependencies in one shared plan. Identify which delays affect opening and who can decide on alternatives.

Test the entire guest journey

Invite trial guests to experience different stays from booking to departure. Test exceptions alongside the standard process: a late arrival, room move, incorrect charge or technical fault.

Observe where employees have to improvise and whether information reaches the next department. Record findings with a priority, owner and retest date. An issue is resolved when the solution works.

Protect the team during the first weeks

New employees are learning the building, their colleagues and the systems simultaneously. Provide sufficient support and keep the initial operating scope manageable. A limited start can create room to learn, provided commercial commitments and expectations reflect it.

Define who handles escalations on every shift and how management reviews the opening phase each day.

opening a hotel takes more than romance

Opening a hotel captures the imagination. Television also follows people leaving office jobs, selling their homes and moving abroad with their families to start a hotel. I understand the appeal. But an attractive building and enthusiasm alone do not create a workable business.

I have spent my entire career in this wonderful industry, and it has never bored me. That is precisely because it requires constant anticipation: of the market, changing demand, different guest profiles and the challenges they bring. Hospitality needs daily attention, commercial insight and operational judgement.

In my experience, a hotel opening never follows the plan completely. Not every deviation is a crisis, but you need to recognise what affects the guest experience, the team or continuity. Choose people with opening experience and give them the authority to identify risks early and prepare decisions.

My advice is to preserve the enthusiasm for the concept while investing in experienced leadership and realistic preparation from the outset. That combination makes the ambition deliverable.

Make an explicit opening decision

At least two weeks before the intended date, the opening lead should arrange a joint readiness review with the owner, GM and critical project leads. Agree earlier when the final go/no-go decision will take place. Outstanding safety conditions or essential process failures should never be obscured by an average completion percentage.

After opening, review room quality, unresolved defects, guest complaints and staffing pressure daily. A strong opening starts with an honest assessment of what the hotel can deliver.
